AI agents depend entirely on the quality and structure of the knowledge they operate on. In engineering environments, that foundation is often fragmented, ambiguous, or locked inside documents. This Field Note examines why that limits AI—and what changes when engineering knowledge becomes executable rather than interpretive.
What I see in product development environments
I’m seeing a growing amount of attention on AI agents in engineering—and for good reason. But in practice, one limitation shows up again and again: AI is only as effective as the knowledge beneath it.
In real product development work, that knowledge base is often the weakest link. Requirements shift. Constraints collide. Critical decisions live in documents, spreadsheets, or tribal memory.
When that’s the case, AI doesn’t really reason. It summarizes, retrieves, and pattern-matches—but it struggles when intent is ambiguous, incomplete, or inconsistent.
Why this isn’t an AI problem
From where I sit, this isn’t a failure of AI models. It’s a failure of how engineering knowledge is represented.
Engineering work depends on conditional logic, interdependent constraints, and decisions that must be explainable. When that logic only exists as prose, no agent—human or machine—has a stable foundation to reason from.
What changes when knowledge is executable
What I’ve seen work is a shift away from documents toward model-based cognition—capturing engineering logic, decisions, and constraints as structured, reusable models that evolve as context changes.
When knowledge is represented this way, AI is no longer interpreting intent after the fact. It’s operating on explicit logic.
